Most pigmentation routines fail for a reason that has nothing to do with the products in them. They fail because the person built a routine for the wrong condition.
"Pigmentation on face" is a search term, not a diagnosis. At least four distinct things get filed under it, they have different drivers, different depths, and different response rates, and a protocol that clears one of them will do almost nothing for another. So before any product recommendation makes sense, work out which one you're looking at.
The four things people call pigmentation

Post-inflammatory hyperpigmentation follows an injury and keeps its shape. A round mark where a spot was. A streak where you scratched. It appears after the lesion resolves, it's the most common form in Indian skin by a distance, and the good news is that it's self-limiting. It will fade on its own. Treatment just compresses the timeline from something like a year down to a few months.
Melasma is symmetrical and patterned, usually across the cheekbones, forehead, upper lip, or jawline, and it does not have the sharp edges of a spot. It's driven by some combination of hormones, UV, visible light, and a vascular component, it flares in summer, and it is relapsing rather than curable. This distinction matters enormously and almost nobody making content about "how to reduce pigmentation on face" bothers with it.
Solar lentigines and general photodamage show up as discrete, sharply bordered brown patches on the places that catch the most sun. Cheeks, forehead, backs of hands. Slower to respond to topicals than PIH.
Periorbital darkness is the one I'd most like people to stop treating as pigment. A large share of dark circles are vascular, or they're shadow cast by tear trough anatomy, or they're dermal melanin sitting too deep for a serum to reach. Pinch the skin gently and see if the colour lifts away from the surface. If it doesn't move, arbutin is not going to fix it and you will spend eight months finding that out.
Epidermal or dermal

Cutting across all of that is depth, and depth decides your ceiling.
Epidermal pigment reads tan to medium brown with a reasonably defined border. It sits where topicals can actually reach and it responds. Dermal pigment reads greyer, sometimes faintly blue, and the border blurs. It is below the working range of essentially everything you can buy, and honest expectation-setting here saves people a lot of money. A dermatologist can distinguish the two with a Wood's lamp in about a minute, and if you have significant pigmentation that hasn't budged for a year, that single appointment is worth more than any serum.
What each active is actually good at
Vitamin C is oversold as a pigment treatment and undersold as everything else. L-ascorbic acid donates electrons that reduce dopaquinone back toward DOPA, interrupting melanin synthesis partway through, and it mops up the reactive oxygen species that UV generates. As a solo dark-spot fader it's mediocre. As a morning antioxidant layer that reduces the daily oxidative stimulus feeding the whole process, it's genuinely useful. That's the correct job for vitamin C for pigmentation: prevention and support, not spot removal. Needs a pH below about 3.5 to penetrate, which is also why it stings.
Niacinamide blocks the transfer of finished melanosomes from the melanocyte into surrounding keratinocytes. It doesn't inhibit tyrosinase and it doesn't stop melanin being made, it interrupts the delivery. The pigment data sits around 4 to 5 percent, and niacinamide for pigmentation is one of the few actives that also improves barrier function while it works, which matters when your other products are irritating.
Tranexamic acid inhibits plasmin, which dampens the signalling cascade that tells melanocytes to switch on, and it also addresses the vascular component. That last part makes it the most interesting molecule in the melasma conversation specifically.
Alpha arbutin and kojic acid are straightforward tyrosinase inhibitors. Arbutin is a slowly hydrolysing hydroquinone glycoside, kojic acid chelates the copper the enzyme needs. Reliable, unspectacular, low drama.
Azelaic acid selectively targets hyperactive melanocytes, spares normal ones, and is anti-inflammatory and antibacterial on top. For acne plus the marks acne leaves, it's the single most efficient thing on this list.
Retinoids speed epidermal turnover so pigmented cells shed sooner, and they're the biggest own-goal risk in the category, because retinoid dermatitis is inflammation and inflammation is what made the pigment in the first place.
Hydroquinone works better than all of the above and is prescription-controlled because prolonged unsupervised use risks exogenous ochronosis. In cycles, under supervision, fine. Bought off a counter and used for two years, a bad idea.
The actual routine

Here it is, and it's shorter than you were expecting.
Morning: a gentle cleanser or just water, one antioxidant serum, moisturiser, sunscreen.
Evening: cleanser, one pigment-directed active, moisturiser.
That's it. Two actives is a routine. Five is an experiment, and it's an experiment you can't interpret, because when your face reacts you won't know which bottle did it. The most common thing I see in hyperpigmentation routines that aren't working is not underdosing. It's four tyrosinase inhibitors layered on top of each other, all irritating slightly, producing net inflammation, producing more pigment.
Pick the evening active by condition. PIH from acne, use azelaic acid or a retinoid. Melasma, tranexamic acid, and see a dermatologist. Photodamage and general unevenness, a retinoid, introduced slowly. Add niacinamide anywhere, morning or night, because it plays well with everything.
Introduce one thing at a time with a fortnight between additions.
Sunscreen is the treatment, not the accessory
I'd rather you used sunscreen properly and no serum at all than the reverse, and I don't think that's a controversial position among people who treat pigment for a living.
Two things about it. First, dose. Roughly 2 mg per square centimetre, which is somewhere between a third and half a teaspoon for face and neck, reapplied every two to three hours of daylight. Almost everyone applies a fraction of that, and an underdosed sunscreen does not scale down gracefully, it drops off sharply.
Second, and this is the part that gets missed: UV filters don't cover visible light. The blue-violet end of the visible spectrum drives melanin production in Fitzpatrick IV and above through an opsin-3 pathway in the melanocyte, entirely separately from UV. Iron oxides block that. Organic UV filters don't. A randomised study comparing tinted and untinted sunscreen in melasma patients over a summer used two formulas with essentially identical UV protection, differing only in visible light filters, which is about as clean a test of this as you'll get.
So if you have melasma, buy tinted. If you have PIH, tinted helps but matters less.
Timeline, and what failure looks like

Full epidermal transit runs roughly 40 to 56 days. A tyrosinase inhibitor cannot show you anything until keratinocytes already loaded with melanin have shed and been replaced, so judging at two weeks is judging before the tissue has turned over once.
Twelve weeks is the first fair assessment. Six months is when you conclude.
Failure looks like this: no change at all by week twelve on epidermal-looking pigment, or, more commonly, an initial improvement followed by a plateau and then a slow return. That second pattern usually means sun exposure is outrunning the treatment, not that the product stopped working.
What is not failure: slow progress. Pigment fades unevenly and from the edges inward, and photographs taken in the same light every four weeks will show you things the bathroom mirror won't.
Who should stop reading and book an appointment
If your pigmentation is symmetrical and patterned rather than spotted, that's melasma, and self-directed experimentation with it tends to go badly. If nothing has changed after six consistent months. If the pigment looks grey rather than brown. If you've been using an unbranded fairness cream, in which case withdrawal needs supervision and stopping abruptly on your own is unpleasant. And if there's a single lesion that's changing in size, shape, or colour, that's a different conversation entirely and it isn't a cosmetic one.

What's the fastest way to reduce pigmentation on the face?
There isn't a fast way, and products promising one are either using a pH low enough to injure you or relying on the temporary lightening you get from mild inflammation resolving. The fastest legitimate route is a prescription combination from a dermatologist, run in supervised cycles, alongside disciplined sun protection. Over the counter, expect twelve weeks minimum.
Vitamin C or niacinamide for pigmentation?
Niacinamide, if you're picking one for pigment specifically. Vitamin C's strongest contribution is preventive antioxidant support in the morning rather than fading existing marks. Ideally use both, at different times of day, because the pH ranges don't overlap: vitamin C needs to be below roughly 3.5 and niacinamide works best between 5 and 7. The much-repeated warning about them "cancelling out" is a garbled version of this. There's no dangerous reaction, just two products that can't both be effective simultaneously.
Can I use vitamin C and sunscreen together?
Yes, and you should. Vitamin C in the morning under sunscreen is the standard arrangement, and there's a reasonable argument that it improves photoprotection at the margins by neutralising the free radicals that get through. It is not a substitute for sunscreen and nothing in a bottle is.
Will my dark spots come back?
PIH won't return unless you get a new lesion. Melasma will, because relapse is part of its definition, and the honest framing is management rather than cure. Solar lentigines return with cumulative sun exposure. This is the main reason the sunscreen habit matters more than the serum choice.
Do home remedies help pigmentation?
Lemon juice is actively harmful: it's phototoxic and its pH is uncontrolled, so you can turn a light mark into a darker one in a single afternoon. Turmeric has real anti-inflammatory data behind curcumin but the bioavailability through intact skin is poor and it stains. Honey and aloe are harmless and mildly soothing. None of them inhibit tyrosinase to any meaningful degree.
Should I exfoliate to fade dark marks?
Gently and infrequently, yes. Accelerating turnover does help shed pigment-loaded cells, which is why mandelic and lactic acid have a place. Aggressively, no, and this is where a lot of people go wrong. Scrubs and high-strength peels in pigmented skin generate exactly the inflammation that produces new marks. If you can see redness the next morning, you overdid it.
Does pigmentation get worse with age?
Cumulative photodamage accumulates, so lentigines and general unevenness tend to increase. Melasma often behaves differently and can settle after menopause as the hormonal driver changes. PIH depends entirely on whether you're still getting the lesions that cause it.
